Default Pipes really hot after running for 20 seconds

I just started working on this '74 Honda CB360. I bought it last summer and threw it in the garage but didn't touch it until today. So I put some fresh gas in the carbs, turned on the choke and cranked her. After a few failed starts I finally got her running for more than just a few seconds. I gave her a bit of gas and noticed a few little puffs of black smoke (fairly small) shoot out where the pipes meet the engine, at the collar (note:the collar bolts were tight). But only when I gave it throttle, not when it was idling. I shut her off and noticed smoke rising from somewhere around the engine. When I pulled the plugs the cylinders were full of smoke and the pipes near the collar were really hot. Hot enough to boil water on contact. I don't know if this is normal after running the engine for only 20-30 seconds.
I await the words of the wise. Any input would be greatly appreciated.
